Mapping of spend by provider, service and team. Identification of the five priority savings areas and high-level estimation. Definition of the metrics to track and their frequency. Workshop: establish the maturity matrix for participants’ estates.
Module 2Unified cost data foundation and FOCUS normalization
Data sources: Azure, AWS and GCP billing exports, Kubernetes data from OpenCost, negotiated rates and discounts. FOCUS specification: standardized columns, granularity, provider mappings, key considerations. Building a cost warehouse: ingestion, historization, invoice reconciliation, handling of discounts and taxes. Cross-referencing with business usage data. Reporting: dashboards by persona, from team lead to CFO. Workshop: normalize two different provider exports and produce a single report.
Module 3Multicloud allocation, Kubernetes and shared costs
Complete allocation model: dedicated resources, shared resources, internal platforms, licenses. Kubernetes allocation: from node to pod, choice between reserved or consumed resources, handling of buffer capacity. Rules for allocating shared costs and conditions for team acceptance. Treatment of discounts and commitments in allocation to avoid teams benefiting or suffering from decisions they did not make. Managing exceptions and disputes. Workshop: design and defend an allocation model on a complex case.
Module 4Commitments, budget forecasting and AI workloads
Commitment portfolio: coverage, utilization rate, renewal schedule, lock-in risk. Sizing methods based on baseline consumption and growth scenarios. Budget forecasting: models based on history and business drivers, uncertainty management, dialogue with finance leadership. AI workloads: inference and training costs, reserved vs. on-demand GPUs, pooling, queuing, auto-shutdown, tracking cost per token and per request. Cloud sobriety and carbon footprint, alignment with cost indicators. Workshop: build a commitment plan and 12-month forecast.
Module 5Chargeback, governance and change management
From showback to chargeback: prerequisites, transition timeline, objection handling. Unit cost per product: definition of drivers, calculation, interpretation and communication. Roles and organization: FinOps lead, team correspondents, steering committee, alignment with finance and procurement. Rituals: monthly variance review, quarterly commitment review, annual model review. Automated guardrails: compliance policies, controls in the deployment pipeline, cost estimation in architecture reviews. Change management: engaging teams without turning FinOps into budget police. Final presentation of the 12-month roadmap.
